Many of the one-of-a-kind rugs we source are perfect exactly as they are. They carry history, character, and the subtle variations that only time and handcraft can create.
But sometimes, the perfect piece exists in our minds.
That’s where our custom rug process becomes part of the story.
At Najaf Rugs, custom rugs are never mass-produced replicas. They are thoughtful reinterpretations, woven by hand in Afghanistan and personally overseen by us in Melbourne. It allows us to honour traditional weaving techniques while adapting scale, tone, or composition to suit your space.
It is a truly collaborative process.

Not Every Rug Can Be Replicated
Our Custom Projects usually begin with a reference point. This is often a rug we previously had that you loved for its pattern, colour palette, or overall feeling, but the proportions weren’t quite right for the space.
From there, we explore whether that rug can genuinely be reinterpreted.
It’s important to understand: Not every rug can be replicated.
Antique pieces, for example, develop a natural patina over time through aged wool, use, and environmental exposure. This is something newer wool simply cannot reproduce.
From our years in the weaving business, we know what can and cannot be realistically achieved.
We approach custom work with honesty. We never promise an exact replica, because handmade rugs are never identical.
Instead, the goal is to create something that captures the spirit of the original while being thoughtfully adapted into a new piece.
Working from Our Own Archive
We almost always begin custom projects using rugs from our own archives as the reference point. We don’t replicate rugs from other brands. This allows us to confidently guide the process and ensure the finished rug feels intentional rather than imitated.
This protects both the craftsmanship and the integrity of the process.
Measure Twice
We always allow space for the craft of weaving to take its natural course.
Because these rugs are entirely handmade, we never promise exact sizing or perfectly matched colours. Small variations are natural and expected.
As a guide:
- Final sizing may vary by approximately 2–5 cm
- Colours may appear slightly different in tone once woven and washed
All of our custom rugs are woven in Afghanistan.
The weaving tradition there remains organic and deeply rooted in handcraft rather than industrial production.
This allows the process to retain its authenticity while also supporting the incredibly skilled artisans who bring each piece to life.
Translating the Design
Once we’ve agreed on the reference rug, size, and any colour or pattern adjustments, we create a CAD (computer-aided design) of your custom piece. This helps visualise the scale and proportions of the design within your chosen size.
This stage allows you to visualise:
- Scale and proportions
- Border width adjustments
- Colour placement changes
- Overall balance within your chosen dimensions
It’s important to understand that a CAD is a design guide, not a colour reference.
On screen, colours appear flat and sharp. In wool, they soften. The texture diffuses the tones. The final woven rug will always feel more organic than its digital counterpart.
After the CAD is ready, we invite feedback so any design refinements can be made before production begins.
The Weaving Begins: Patience is Part of the Process
Custom handmade rugs take time.
Depending on size and complexity, most projects take between 6–12 months.
This timeframe includes:
- Wool selection
- Dyeing
- Hand-knotting
- Multiple washing stages
- Drying and finishing
Custom rugs are not for someone seeking an instant piece; they are for those who value craftsmanship and understand that truly personal pieces cannot be rushed.
Off the Loom: Refining Stages
Once the rug has been woven, it is taken off the loom.
At this point, the rug is at its heaviest and most textured state. The pile is made up of thousands of uneven knots, giving it a shaggy, unrefined appearance.
This is where the transformation begins.
Washing
The rug is typically washed two to three times initially to open up the wool and loosen the pile.
It is then laid out in the sun to dry completely, which can take up to a week. Ensuring the rug is fully dry is essential, as any remaining dampness may cause warping.
Stretching and Finishing
After drying:
- Fringes are secured
- Edges are bound
- The rug is placed on a stretching frame
Stretching relaxes the wool and ensures proper tension throughout the foundation. The rug may remain on the frame for up to a week.
Next, the pile is sheared to its final height. This is when the design sharpens and the pattern becomes defined.
Finally, the rug undergoes one to two additional washes and is sun-dried again. These finishing stages bring out depth in the colours and settle the overall character of the piece.

Regardless of where your rug is ultimately headed, it always comes to us in Melbourne first.
This is not a step we skip or rush.
Every custom rug is personally inspected by Najaf before it reaches its new home. With experience as a weaver, washer, and repairer, he understands rugs from every angle.

Case Studies: Custom in Practice
The Oversized Bidjar (6 x 4m)
A client once fell in love with a handmade Persian Bidjar rug hanging on our shop wall, but it was not the right size. They needed a 6 x 4 metre rug for their space.
So we began a custom reinterpretation.
From start to finish, the project took approximately one year; remarkably fast for a rug of that scale.
The final result retained the strength and structure of the original Bidjar design while fitting the proportions of their space perfectly.
The Hillview Estate Project
Leonora called after discovering several rugs she loved; however, the sizes did not fit her space.
Her required dimensions were unusual and couldn’t be sourced off the floor.
Leonora visited us in Melbourne to experience the original rugs first-hand and discuss possibilities.

Given the scale of the project, we estimated 12–16 months. We delivered in just over a year.
During the CAD stage, Leonora felt the colours were too traditional against the contemporary tones of her space. We adjusted the palette to include soft peach and blue tones to harmonise with her contemporary interior while retaining its heritage structure.
These refinements are exactly what custom allows: thoughtful evolution rather than replication.
